What is the Organisation Review?

The Organisation Review is the first step of The Adapt Way. Before any strategy work begins, Adapt builds an honest picture of how the business is organised today: how each leader works, how the leadership team works together, and how the business itself holds up. That picture becomes the baseline everything after it is measured against.

The work starts with a baseline.

A plan built only on the owner's read of the business inherits the owner's blind spots. So the Organisation Review gathers the picture from across the business before anything gets designed, and it reads the business from several angles at once rather than one.

What comes back is the business as it is, rather than as it is assumed to be. Owners are regularly surprised by some of it. That surprise is the useful part, and it is a great deal cheaper to meet at the start than two years into a plan built on the wrong picture.

Three levels: I, WE and IT.

A business can have capable people and still not hold together, so the review reads it at three levels at once. Adapt refers to them as I, WE and IT.

  1. The individual

How each leader works, what they are genuinely strong at, and what they are carrying that they should not be.

  2. The team

How the leadership group functions together, and whether it can carry real decisions as a group rather than routing them back to the owner.

  3. The organisation

How the business itself is structured, where accountability actually sits, and how well the whole thing holds up under pressure.

A weakness at any one of the three limits the other two. Strong leaders in a team that cannot decide together will stall, and a well-structured business staffed by people carrying the wrong load will stall too. Reading all three together is what makes the baseline usable.

What it produces.

  1. A baseline

A recorded starting point. From here, progress is measurable rather than a matter of opinion, and it can be re-read later against the same picture.

  2. A read on leadership

Who is ready to carry more, where accountability has gone soft, and how the leadership team needs to be formed to lead without the owner in the room.

  3. The inputs for strategy

The strategy work that follows is built on what the review found, so it starts from evidence about this business rather than from a template.

Who takes part, and where it sits.

The owner, every member of the leadership team, and people from across the business. It is deliberately broad, because how a business is organised looks different depending on where you sit in it, and the gaps between those views are usually where the real story is.

The Organisation Review comes first. The leadership team is formed and inducted around what it found, and the strategy work is built on the same baseline. You can see how the whole engagement runs on how it works.

The Organisation Review and the Owner Independence Diagnostic.

Two different things, and it is worth keeping them straight. The Owner Independence Diagnostic is for the owner alone: eighteen questions, under five minutes, free, no email required. It shows where the business still depends on you personally and what to address first.

The Organisation Review is the full picture, done with Adapt at the start of the work. It takes in the whole leadership team and the business around them, and it produces the baseline the rest of the engagement is built on.

Most owners start with the diagnostic. It answers a narrower version of the same question, from your own seat, in five minutes.

Why does the work start with a review?

A plan built only on the owner's read of the business inherits the owner's blind spots. The review gathers the picture from across the business first, so the strategy that follows is built on what is actually there. Owners are regularly surprised by what comes back, and that surprise is the useful part.

What are I, WE and IT?

The three levels the Organisation Review reads. I is the individual: how each leader works. WE is the team: how the leadership group functions together. IT is the organisation: how the business itself is structured and how it holds up. A weakness at any one of the three limits the other two, which is why all three are read at once.

What does the Organisation Review produce?

Three things: a recorded baseline of where the business stands today, a clear read on the leadership team and who is ready to carry more, and the inputs the strategy work that follows is built on.

Who takes part in the Organisation Review?

The owner, every member of the leadership team, and people from across the business. It is deliberately broad, because how a business is organised looks different depending on where you sit in it.

Is the Organisation Review the same as the Owner Independence Diagnostic?

They are two different things. The Owner Independence Diagnostic is a free five-minute self-assessment the owner completes alone, and it shows where the business still depends on the owner personally. The Organisation Review is the full picture, done with Adapt at the start of the work, taking in the whole leadership team and the business around them.

What happens after the Organisation Review?

The leadership team is formed and inducted around what the review found, and from there the strategy work begins, built on the baseline rather than on assumptions.
